Workspace 04 · Service→Product

Stop selling hours. Start selling products people can buy off the shelf.

Bespoke time-and-materials work doesn't scale — you sell hours, deliver heroics, and start every quarter back at zero. This workspace turns your delivery history into a repeatable commercial motion: score what deserves to become a product, build the offer ladder, price it like an operator, and package the proof and proposals that sell it.

The trap

Great delivery, no leverage

Boutique firms and solo operators do genuinely senior work — and still get paid like a staffing line. The problem isn't the delivery. It's that nothing you sell can be bought without a call, a scoping doc, and a negotiation over your day rate.

Every deal starts from a blank page

You re-scope, re-quote, and re-write the same proposal for the fifth time this quarter. The offer lives in your head, so it can't sell without you in the room.

Revenue is capped at your capacity

Day-rate math rewards slowness and punishes expertise. When the team is booked, growth stops — and procurement negotiates your rate instead of your outcome.

No ladder, no expansion

One-off projects end and go quiet. Without a lead magnet, a tripwire, a core offer and a retainer above it, there's nowhere for a happy client to climb — so your best accounts stay flat.

What's inside

The service→product operating loop

Eight tools that share one snapshot of your firm. Inventory feeds the ladder, the ladder feeds pricing, pricing feeds proposals, delivered work becomes proof, and the whole thing feeds renewals. Nothing is a disconnected template.

Service inventory + productizability score

Rate every service on repeatability, standardization and demand. The score sorts each one into Productize-now, Candidate, or Keep-bespoke — so you package what deserves it first.

Five-rung offer ladder builder

Design the climb: lead magnet → tripwire → core offer → premium → enterprise. Each rung's real output is a reason to book the next, with the upgrade trigger built into the deliverable.

Pricing advisor + Good/Better/Best

Choose cost-plus, value-based or packaged tiers deliberately, not by habit. Build three fixed-scope tiers and pressure-test them against the seven pricing mistakes that leak margin.

Value-vs-cost calculator

Set a cost floor from effort and a value anchor from the client's gain, then price in the band between them — so the number comes from outcome created, not your rate card.

Cross-sell matrix

Map every client against every rung of the ladder to surface the expansion opportunities you already earned — the next offer each account is ready to buy.

STAR case studies + 8-section proposals

Turn delivered work into numbers-first STAR case studies, then assemble a complete client-ready proposal — exec summary to next step — in minutes, priced straight from your ladder.

How it works

From delivery history to a commercial motion

Capture what you actually do, generate the packaging — manually for free or assisted with your own AI key — then export and track. Everything runs in your browser.

Capture your firm

Write one firm snapshot and inventory your services. Score each on repeatability, standardization and demand so the tools know what's ready to productize.

Build the ladder & price it

Assemble the five rungs, choose a pricing model, and build Good/Better/Best tiers with the value-vs-cost calculator. Manual mode is free; assisted mode uses your own key.

Package the proof

Convert delivered engagements into STAR case studies with hard numbers, then generate the eight-section proposal that lets a productized offer sell itself.

Export, cross-sell & renew

Export proposals, tiers and case studies as DOC/CSV. Run the cross-sell matrix for expansion and the renewals planner to grow every account at renewal, not reset it.

Sample output

A real offer ladder, generated

The money shot: a complete five-rung ladder for an 8-person QE/AI advisory boutique — rung, promise, price and format — with the upgrade trigger designed into each deliverable. This is what the builder produces from your inventory.

Who it's for

Built for expertise that deserves leverage

If you sell senior judgement one engagement at a time, this turns it into a product line.

Boutique consultancies

Small firms with a strong delivery track record and no packaged offer. Turn 40 bespoke projects into three tiers a buyer can choose from without a scoping call.

IT services & delivery teams

Teams stuck in staff-augmentation and rate cards. Escape capacity-capped billing by packaging repeatable work into fixed-scope, outcome-priced offers.

Research & advisory shops

Analysts and advisors whose IP is trapped in custom decks. Productize the recurring diagnostic, subscription and retainer motions your best clients already want.

Solo operators moving upmarket

Independents graduating from hourly work. Build a ladder from lead magnet to enterprise so you can raise prices, sell asynchronously, and expand accounts.

Pricing

Package it the way you'll sell it

The workspace itself runs in your browser. These tiers mirror the revenue model it's designed to help you build — a productized service, a growth retainer, and enterprise customization. Figures are indicative starting points.

FAQ

Questions before you start

Do I need an API key?
No. Every tool works in manual mode for free — you fill the structured fields and the workspace assembles the ladder, tiers, case studies and proposals. Assisted mode, which drafts copy for you, is optional and uses your own AI key. Nothing is gated behind a subscription.
Where does my data live?
In your browser, on your machine. Your firm snapshot, service inventory, pricing and proposals are stored locally — there's no server collecting your client names or numbers. Export to DOC and CSV whenever you want a copy.
Can my team use it?
Yes. It's a public web workspace, so anyone on your team can open it and work through the same loop. Because data is stored locally per browser, share exports (DOC/CSV) to collaborate on a single firm's ladder and proposals.
Is there a hosted, multi-user version?
A hosted mode with shared accounts and synced libraries is on the roadmap. Today the workspace is deliberately local-first and browser-based so you can start immediately with zero setup and full control of your data.
How do I start?
Open the workspace and load the starter data for a sample QE/AI advisory boutique to see a fully worked example. Then write your firm snapshot, inventory a few services, and build your first offer ladder — you'll have a client-ready proposal within an afternoon.

Turn what you deliver into what you sell
